THE 6-WAY SEGMENTATION MENU (slice one TAM into 15-80 campaigns):

  1. By industry → ~15 campaigns, one per industry (Apollo / enrichment firmographics)
  2. By technology → Shopify vs Magento vs other (tech-lookup tool)
  3. By ad platform → Meta / Google / LinkedIn / no ads (ad-library + page data)
  4. By falling SEO → slipping rankings or decreasing traffic (SEMrush)
  5. By new marketing hire → small batch, its own campaign (hiring/leadership signals)
  6. By lookalike → campaign only to lookalikes of best-fit accounts

Each segment = build list → write copy for THAT segment → run → read results.

PCPL KILL-OR-ITERATE RULES (PCPL = prospects contacted ÷ positive replies):

• Benchmark: under 500 for a cold list. Closer to 200 or lower for a signal-based list. Over 1,000 = something is broken. • 4,000 sent, 0 positive → change the angle or sub-segment. Do not fine-tune. • 4,000 sent, 2 positive → test variations on the SAME list: a softer CTA, an extremely short email, a longer email, a different style, and a resource in the follow-ups. • Count positive replies only. Ten "remove me" is not one "tell me more."

SMALL-TAM TOP-OF-MIND PLAY (when you'll contact the whole market in months):

• Email becomes a stay-top-of-mind channel, not a buy-now channel. • Vary the angle every month. Softer CTAs, more value, webinars, lead magnets, wins with other businesses. • Goal: become top of mind so they come to you first when timing is right.

COUNTER-SEASONAL SENDING:

• Summer → send anyway. Mine OOO replies for phone numbers and alternate contacts. More OOO = send more to hit the same results. • Holidays → still works every year. Sound human, greet them, and keep sending. • Weekends → business as usual. Sat + Sun combined = 2nd-highest positive-reply period over a 16-week test, beating 4 weekdays combined.

THE ONE LINE TO REMEMBER: Build more lists, not bigger lists. Simple scales. Complex fails.
